1. management desire: a qualified manager must have a strong desire to engage in management, influence others, and succeed through joint efforts with subordinates. High status and generous treatment may be important factors to promote effective management, but a strong desire for management is the driving force for managers to achieve efficient management.
2. Communication ability and emotional communication: A qualified manager must have the ability to communicate with others through written reports, letters, conversations and discussions. Have the ability to understand others' feelings and be able to cope with various situations in communication.
3. Integrity and directness: This is the highest moral quality that a qualified manager must possess. Only by being honest about money, getting along with others at work, trying to make the boss understand his situation and insisting on being completely true can he become a truly qualified manager.
4. Past performance as managers: In any industry, it is impossible to select senior managers from ordinary employees because they have no management experience, and their past performance as managers may be the most reliable prediction material for managers' future performance. In a sense, the work experience gained in the company is the key to the success of managers' career.
5, technical ability: it is a qualified manager must have the ability to use tools and special technology. For any management work, it contains special knowledge and skills needed in a specific field. Only with these basic abilities can we achieve efficient management.
6. Ability to cooperate with others: This ability reflects the power of cooperation. With the ability to cooperate with others, we can create an environment that makes people feel at ease and express their opinions at will.
7. Conceptual ability: Only with this ability can we see the "overall situation", understand the key elements of a situation, and understand the relationship between elements.
8. Design ability: To become an effective manager at a higher level, we should not only see the problem, but also have the ability of an excellent design engineer to find a practical solution to the problem. With this design talent, we can design feasible solutions to problems according to various realities.
9. Ability to analyze and solve problems: A qualified manager must be able to see problems, analyze complex situations and take advantage of opportunities by solving problems encountered. They must observe the surrounding environment and see the factors that affect the opportunity through a reasonable process.
So how to be a qualified construction manager? Here, I will first explain to my colleagues how to be a qualified manager, and then explain how to be a qualified construction manager in combination with my own feelings. People who have studied management will name some management masters and the schools they advocated or founded, such as theory X (theory of "good nature"), theory Y (theory of "evil nature") and theory Z (theory of "Japanese management"). When I first came into contact with management, I simply thought that I could become a qualified manager by copying the management practices of a school, but the actual work proved my idea wrong. In fact, different theories have their own backgrounds, respective emphases and respective specific application scopes. I have been engaged in management work in the company for 8 years, which is far from being an excellent manager. However, I think that to become a qualified manager, we should start from the following aspects:
1 and * * * Building a highly recognized corporate culture: A highly recognized corporate culture is the cornerstone of scientific and effective management. Good management depends on the acceptance of some basic values, and management must rely on a platform, that is, an environment, which includes material environment and human environment. The most important thing for modern high-tech enterprises is not advanced technology or solid economic foundation, but "people"-well-trained employees. It is a very difficult process for any employee, especially the new employee, to accept the basic values of the enterprise, and it is necessary to instill them with basic values, so initial training and subsequent education are very important links.
2. Understand human hobbies, such as doubt, jealousy, status, prejudice, perception, temperament, enthusiasm and talent: the most valuable qualities that managers should cultivate are patience, kindness and consideration for others. Machines and chemicals don't care if you are gentle or rude to them, but humans do. Your employees are not only engineers, accountants, administrators and salespeople, but also people-this is the most important thing. They have family, friends, likes and dislikes. Humans have feelings. Respect their personality, and you will get their respect and loyalty. Otherwise, they will lose the motivation to work for you. "Don't do to others what you don't want others to do to you" is also the golden rule of management. When you are ready to criticize your subordinates or express your dissatisfaction, ask yourself, "Do I like people talking to me like this?" Think about what kind of consideration you would like if you were in their position. Then apply the same attitude to subordinates.
3. Open the way: A truly productive department is that everyone actively thinks about better and more efficient working methods and produces higher quality products with less time and lower cost. To realize this kind of innovation, we must accept new ideas and encourage subordinates to innovate. There are many incentives, such as giving bonuses, holidays or gifts. But the most effective incentive is to let employees know that management is really listening or putting employees' suggestions and ideas into work.
4. Give subordinates room to rise. If an employee has no room for improvement, then his work is over. Employees who work all the time usually show annoyance, unhappiness and low productivity. Organize your department so that everyone has the opportunity to be promoted and form a logical promotion ladder in terms of professional title, responsibility, status and salary. If your department is too small to do this, promotion opportunities may inevitably develop to positions outside the department. If so, don't hinder the development of subordinates, but encourage them to achieve their goals, so that they will exert their greatest enthusiasm in the years with you.
5. Build a successful team: A successful manager should be an example of assiduously pursuing the overall contribution of the team, and put part of his energy into the training of talent echelon and the standardization of management, without seeking merit or profit. Personal strength is always limited, but it is very important to build an indestructible, indomitable and talented team. The collective strength has grown, and personal superficial achievements have disappeared, but his contribution to organizational goals is unmatched by any supervisor who only highlights personal achievements.
6. Criticism and self-criticism are carried out at the same time, constantly learning new management knowledge and methods, and putting them into practice in combination with practical work; Learn professional knowledge in your field and improve your technical skills.
7. Be good at delegation: Managers don't have to do everything themselves. Dr. william buckley, a famous British doctor, pointed out in his article "Flowers Full Path": "We should not take everything in our own hands and think that only we can do it well." This language shows managers the importance of empowering subordinates. We often see many executives busy with all kinds of routine or special events all day, and they themselves always complain that they are too busy to breathe. At first glance, I admire their professionalism. In fact, if you think about it carefully, it can only show that they are not good at authorizing and transferring their work to competent subordinates, perhaps because they don't trust their subordinates, or because they are selfish and don't give them the opportunity to hone their abilities in practice. Some managers even hold some valuable information and good methods in their own hands, forming a situation that others can't replace, which managers at all levels must overcome. A supervisor who seems to have no achievements, but the team he leads has made outstanding achievements, and the cadres he has trained are all excellent. He plays the role of catalyst and adhesive, and also plays the role of hematopoiesis for tissues. Such talents are excellent managers. Finally, we use Jining (the pioneer of G theory) to sum up: managing an enterprise is like cooking food. Generally speaking, you will cook according to the recipe, but when you really start cooking, you must use all your senses, observe at any time and adjust at random, and you will gradually accumulate experience through "trial and error"; This is the art of successful management. No secrets, no formulas, no theories.
Next, I will talk about how to be a qualified construction manager with my own work experience and comrades over the years. Construction managers are the most direct and grass-roots managers who undertake construction tasks among construction enterprise managers, and are the concrete practitioners of various management work of the project; Construction management personnel should be directly responsible for the project quality, progress, safety production, cost control and other indicators. Therefore, the quality of construction managers will directly affect the management level of a construction enterprise.
Based on my many years' experience in construction site management, this paper briefly combs and roughly discusses the business working faces covered by construction front-line managers, the key points and key links in the construction management process, and the basic qualities that construction managers should have, hoping to bring some reference to freshmen. First of all, let me give you an example: how do you know such a simple process when you see 1 excavator digging at the construction site?
1, for general construction workers, first of all, you may pay attention to record the excavator model, arm length, bucket volume and the workload that can be completed in 1 hour and 1 day, as well as the construction site, whether to dig ditches or slopes, etc. Although these are very basic and simple contents, they are the most basic work that every construction worker must do and need to be written into the daily construction diary.
2. At present, construction and quality inspection are inseparable. The unit trains you with double certificates of builder and quality inspector. When managing the site, everyone must implement the project manager responsibility system and pay close attention to the project quality. Quality control is mainly based on specifications and drawings, and efforts are made to control the deviation within the scope allowed by specifications and ensure the construction according to drawings.
3. Compare the site situation with the earthwork excavation construction scheme, and make clear what problems exist; For example, in the construction plan, considering the stability of the slope after excavation, the excavation depth is planned to be controlled at about 2m, so we can observe whether the excavator is operating illegally with reference to this point; For the problems found, on-site rectification will be made in time, and rectification will be put in place within a limited time.
4. An experienced and high-level manager may think of other things, such as machine shift fee, excavator rental fee, personnel salary, contracted earthwork volume, unit price, etc. , that is, from pure technical work to business. Because we are a 1 enterprise, the ultimate goal of the enterprise is to pursue profits. The salary and benefits of the enterprise should come from profits, and where does the profits come from? Profit depends on the joint efforts of our management team from the leader to every manager, so as to maximize profit on the premise of ensuring the quality, safety and progress of the project under control. In order to achieve this, we should spend more time on things that may bring economic benefits to enterprises, such as cost control and engineering claims. As I always say, "it's better to be rough with your head."
To sum up, it is not difficult to see that the levels of 1, 2, 3 and 4 are gradually sublimated, and truly excellent construction managers will achieve the above four or more. Young people who have just entered the construction site can do 1 and 2. But when you are independent in the project one day, you should take 1, 2, 3, 4 into account. A few years ago, I came to work with the same enthusiasm as you, but when I arrived at the construction site, I found it very confusing. To tell the truth, I can't do anything when I get to the scene. Master asked me to make up a construction plan, but I know nothing. In fact, there are many things to learn in the construction site. Only by asking for advice with an open mind, not being arrogant and rash, and being good at accumulating and summarizing can we grow better and faster. The following is my personal experience, please correct me.
First, look at the drawings and read the instructions frequently. Construction is to build physical objects according to design drawings. However, the design is not perfect and mistakes are inevitable. Only when you are familiar with the current specifications can you find out the mistakes and shortcomings of the design. Reasonable suggestions can be put forward to the project manager and chief engineer, who will contact the design institute from the technical aspect to make design changes. As long as it is conducive to the quality, progress, safety and operation of the project, we can mention it. Second, run the scene frequently. Young people should not be afraid of suffering. They should "patrol" the construction site in the morning, at noon and at night. In the process of operating the website, they should observe attentively and think about what problems exist in the website in their minds. What should they do if they are found? If you can't handle it yourself, you should report to the leader in time. At the same time, it is necessary to check whether the problems existing in the last site have been effectively rectified and implemented, so as to prevent them from happening again. If they are not implemented, it is necessary to urge the construction team to rectify them in time. Third, learn to protect yourself. Quality and safety technical disclosure must be in place (because once there is a problem in the project, first trace whether the technical department has made disclosure as required); For the problems found in the self-inspection, we must urge the workers to rectify, and we can't just forget it. Often, small things make big disasters. Fourth, do more. For college graduates, they are often experts. It's easy to watch others do it, but once you want to do it, you're at a loss. For those who don't understand, we should humbly ask experienced teachers, leaders and colleagues. Fifth, be good at communication. The construction site needs to deal with the relationship with the owner, supervisor and design institute, and remember that "communication leads to benefits". In daily work, it is most important to communicate and coordinate with people who are construction managers. Only through communication can others know you better and trust you. Strengthen communication with all departments, communicate and coordinate with the operation team and construction team, so that your work can be carried out better and gain the trust of the cooperative units and personnel. Trust is the foundation of cooperation, and communication and coordination is the premise of trust. Through the communication with the cooperative team, you can realize the shortcomings and deficiencies in your work, at the same time, you can keep abreast of the ideological trends of the team and workers and improve your working methods at any time; Communicate with superior leaders, speak generously and appropriately, establish the minimum mutual trust, and let the leaders know your attitude of being a man and doing things, so that you can get the support of the leaders when you do things yourself. 6. Don't contradict the leader to his face, and don't attack colleagues behind his back. Handle the relationship with the leaders and colleagues of the project department and integrate into the project team. Only by getting along well with others can we communicate better and get more criticism and correction, which is a signpost for the growth and development of young people. 7. Don't play games or surf the Internet in the office during office hours. Study more after work, and it is never too old to learn. Just because we young people want to develop a good study habit of 1 doesn't mean that you will really succeed in your studies after graduating from college. There are still many professional title certificates waiting for you to take the exam, such as first-class construction engineer, inspection engineer and cost engineer. It will take some time to get these certificates. Eight, work actively, don't wait for the leader to arrange work for you, try to share the work pressure of your supervisor. Then, through the above examples and my own experience, I think that to become a qualified or even excellent manager, at least the following necessary conditions should be accumulated in the process of growth:
1, professional ability I have been working for nearly two years. It doesn't matter whether my professional ability is directly proportional to the number of years I have worked, because different people have different knowledge at the same time, but at least in my opinion, I am not very satisfied with my professional ability. Because I always feel that there are some professional problems around me that have not been solved, in fact, every time I solve a professional problem, I will improve my professional ability. For example, when pouring concrete, there is a phenomenon of mold explosion. As a quality inspection, we should not only look at the phenomenon, but also look at the essence through the phenomenon. Firstly, it depends on whether the phenomenon reinforcement method meets the requirements of the scheme, secondly, whether the mechanical properties of the materials used for reinforcement meet the requirements, and finally, whether there is disclosure before pouring concrete. Whether the first pouring height of concrete meets the requirements will lead to mold explosion. Only by comprehensive consideration can we analyze the cause of the problem and avoid similar situations from happening again.
2. High enthusiasm for learning In the corporate environment of the general contracting company, only continuous learning can meet the needs of the company's rapid development. After work, I mainly went through three stages of study. First of all, I learned the preliminary method of quality inspection, and I found it not difficult. The second is to learn some commonly used quality acceptance specifications, pictures and drawings, and feel that theory and practice are very different; Third, how to test materials, how to evaluate the construction quality, and how to analyze problems on the spot. I feel that there are still many things to learn, which is very difficult. Entering the third learning stage, I began to feel a little overwhelmed. For example, if you want to do quality management from the perspective of general contracting, you must know everything, otherwise, in the case of multi-disciplinary construction, you will not be able to manage it. In the basement construction of library project, I want to disclose the quality information of foundation pit support and steel structure, and do a good job in on-site quality management, which requires me to learn spontaneously. It is precisely because of the complexity and complexity of my work now that I sometimes lose confidence in my study. How to deal with the relationship between study and work is very important. The so-called "never too old to learn" requires constant learning. If you have high professional ability and learning potential and improve your professional level, you must keep learning professional knowledge. Only when you have rich professional experience and knowledge can you have higher professional ability, so you should have a learning potential to improve your professional ability.
3. Know yourself well. The greatest enemy in life is yourself. To overcome yourself, you must know yourself. In the past, when I was with my master, every time I looked at some new norms, new atlases or some new insights on the spot, I always talked with my master about my learning experience. However, my master has no special praise. He always said, "You can analyze some problems and prove that you have spent time watching something, but this is actually basic common sense." The teacher's words made me realize that I knew very little. Only by recognizing my own shortcomings can I see the advantages of others and learn from them. There is no time limit for learning. For example, at the regular production meeting, I first want to know how the quality director Lv Liexiang summed up his past work, paid attention to the quality problems he mentioned, and planned for the next step. Secondly, the production manager's work deployment, because this is related to my next quality inspection content; There is also manager Xu, who can accurately tell how far things have been done in various departments, what things have not been done well and so on. As can be seen from the above, not everyone can clearly understand themselves, even if they know themselves, they may not be able to understand their own advantages and disadvantages, and then analyze them, so those who know themselves will be successful people;
4. Cultivate the habit of "doing everything in advance" and make a work plan in advance. In the past, when doing things, the work plan was not careful and the preparation was not sufficient, which led to chaos and no clue. However, after a period of study and practice, I began to realize that I should think calmly before doing things. Just like the basement structure acceptance work of the library project now, Manager Lu has done a lot of work for the structure acceptance, including the treatment of quality defects, the pumping measures of the basement, the cleaning and support of the post-pouring belt, and the structural entity detection and data preparation. He refined these tasks to the responsible person and carried out pre-acceptance, which finally ensured the smooth passage of structural acceptance. The work plan is to concretize and visualize the work objectives to be completed. Simple slogan management can't complete the task. Learning how others make work plans is also an improvement for yourself.
5. Develop the habit of punctuality. Go to work every morning 15 minutes. You can clean the office, create a good working environment for yourself, and then make a work plan for the day. Coming home late from work 15 minutes, you can sort out the construction log and make a summary of the day's work. We have cooperated with operators for more than a year. He has always been my role model. He is always the first to arrive at the construction site when he goes to work every day. The first thing he does at work is to clean his desk and then make a glass of milk. Operators live a regular life and eat carefully. He is full of energy every day. Every day after work, the operator should carefully write the construction log, and his construction log is always full. The operator's punctuality can be basically accurate to what time he is doing every day.
6, diligent analysis, diligent summary, adhere to the good habits of the first year of work until now, I have to write a work summary every month. You will inevitably encounter many problems in your work. Only by actively analyzing and summarizing can we solve problems and improve ourselves. To be an excellent employee, you should have basic qualities and good habits. It may not be difficult to do a good deed, but if you want to persist, you must stand the test. Only those who pass this test can become a successful person. When a person develops good habits, his work and life will be relaxed. In the eyes of an ordinary person, he will feel that the operator is very tired when he works like that, and he can't care about life and family at all. In fact, the operator never feels tired. He always works happily and enjoys a full life. Any good habit can change your life. When everyone is trying to keep doing one thing, if you are used to it, you are ahead of others. Therefore, "the realization of the goal lies in the cultivation of good habits." A magazine said that doing anything for 20 days will form a habit. At that time, I thought it should not be difficult, but it still takes some perseverance to really do it. As Bacon said, "Habit is really a tenacious and great force. It can dominate life. " To live a good life, we must form good habits and let them serve us. In the future, we should try our best to do everything well and form good habits to achieve a better life in the future.
7. Pay attention to details. In a sense, truth lies in details, and greatness accumulates in concreteness. Napoleon said: "There is only one step from success to failure. My experience is that in every crisis, some details often determine the overall situation; " Nixon once said: "greatness is the accumulation of attention to details everywhere." In short, we should realize that details reflect a person's ability, quality and spirit, and the success of every detail is the success of the cause. On the contrary, many things fail because they don't work hard on details. The failure to launch AUO in China a few years ago was a detail problem: there was an extra piece of 0. 1.5mm aluminum on the distributor, which was the cause of AUO's explosion. "See the spirit for details." Important details reflect a person's inner qualities. In our work, we often encounter several tasks at the same time In order to avoid passivity, we must be good at analyzing and grasping the main contradictions and their main aspects. This is not only a matter of work sequencing, but also involves the allocation and overall planning of resources such as energy, time and financial resources.
8. Pay attention to the overall situation. As a construction manager, it is not enough to just obey and carry out the requirements. His most important duty is to play a decision-making role and put forward valuable suggestions for the leaders to make the final decision. But the premise is that you can see the problem first, which is the biggest problem for many managers and even project managers. We should properly handle the relationship between personal interests, local interests and overall interests. Success or failure often lies in trade-offs.
For example, the middle-level supervisor of an enterprise is very capable and has contributed to the development of the company. The supervisor often considers problems from the interests of individuals and departments, often competes with company leaders, and even refuses to give in on key issues. Obviously, such managers will not develop much. Wise people should have a long-term vision and resolutely give up for long-term interests and long-term development, even if the immediate interests are full of charming temptations. In addition, as an excellent manager, I think I should at least have the following basic qualities and abilities:
1, you should have enough psychological endurance. In an organization, it may not be mandatory, and there is a lot of freedom. Don't expect you to boss around like a company leader or a national cadre. Can be understood by most people. This is a success. Many times you will receive complaints and accusations. Even if you pay more, there will still be many people looking at you critically, because you are a leader, although you have no real meaning. In this regard, I think what a manager should do is to follow good advice. No one is perfect, and it is normal for others to put forward opinions and ideas. Some opinions show that others still care about you, but not all opinions are correct and can be adopted. Learn to analyze by yourself and don't do anything that wastes people and money. If you have time, give those members who put forward opinions but were not adopted a reason why they were not adopted, or kick the ball to him. It's good that he has an idea, so let him cooperate with you. Don't think of yourself as a god, you and I are both laity. Laity is wrong, and there is no absolute perfection.
You should have enough endurance. A decision or an order of yours may be ignored by many people. After all, you may not be familiar with more than half of the people in a company, even though you are the leader. So sometimes it's normal for you to be left out. Don't complain Prestige is gradually established. Don't think too highly of yourself, but don't be too insecure. No one is born with authority. Few people will listen to your orders for the first time. After all, few people know you. It's normal not to listen to you, but not to listen to you. At first, you should learn to sell melons. Maybe no one really knew you at that time, but what happened later? As long as you succeed in making others believe you and get their support in the next few times. Your prestige will be gradually established. Let others laugh if they like, as long as you succeed in the end. Another way to build prestige is to make concluding or critical remarks in public. Remember never to participate in meaningless discussions and quarrels, these are things that ordinary employees do. Look at these. Stop arguing in time and don't make the same remarks repeatedly. People will only think you are incompetent. It is enough to send 1 or 2 times, and then handle it correctly in an appropriate way later.
You should have selfless dedication and service consciousness, because you are a manager and a leader. Since I have reached this position, I can only instill such thoughts into myself. For everyone, the first is to pay, the second is to pay, and the third is to pay. Never expect anything in return. Remember, the premise of management is service! So do what you can.
You should have a clear goal. Although what you are doing now cannot bring any practical benefits to your life, you should regard it as your career. You should have short-term or long-term goals. It's up to you. If you think you have been dragged to the position of leader, but you haven't formed your own concepts and ideas about these things and you really can't find a goal, then step down and give your position to someone with a goal. Don't let that position hang in its place without seeking its management.
You should have strict organizational discipline. As the saying goes, you can't be Fiona Fang without rules. At the same time, there is an old saying, don't do to others what you don't want others to do to you. We must follow certain rules when we participate in any social activities. As a qualified manager, what you must do is practice. Only when you do it yourself can you expect others to do it.
