From June 5438 to February 2004, Lu Gang joined the Construction Engineering Group. Facing the "elite" of the project department, Lu Gang first thought of "integration" and created a project management team that is good at communication, respect, learning, innovation, empowerment, cooperation and development. The managers of the project department are all experts in their respective fields, but they are almost amateurs in other fields. However, Lu Gang knows very well that the particularity of migrant workers leaving hoes to work in cities has caused the inherent characteristics of unskilled skills of migrant workers. Without strict skills training, migrant workers' awareness of adapting to the city, safe production and obeying the law is relatively weak, and their inferiority complex often produces a strong sense of self-protection and conflicts with management. An incorrect sentence may lead to misunderstanding and repeated violations of discipline and discipline. For these problems, punishment is not the fundamental solution.

After a round of careful investigation, Lu Gang put forward his own idea: using the evening time to run evening classes.

In August 2005, 500 migrant workers sat in the auditorium of Beijing Union University. The first lesson taught by Lu Gang is "to improve one's own quality and be a qualified construction worker". The workers listened carefully and took notes carefully.

In the subsequent evening classes once a month, various skills courses were launched one after another, and all "lecturers" including the construction team leader stepped onto the platform one after another, and a strong learning atmosphere enveloped every corner of the project department.

Activities such as "speaking on the stage, walking off the stage" and "night school for migrant workers" have accelerated the "integration" between managers and between managers and migrant workers, and promoted the change of thinking mode of employees in the project department. Tickets are issued at every turn, and the contradictory phenomenon gradually disappears, and a good atmosphere for mutual discussion and research is gradually formed when problems arise.

The quality of managers and migrant workers has improved significantly. Bad habits such as not wearing a seat belt at high altitude, urinating everywhere, not folding bedding, and smoking in bed have disappeared.

"Being a man in advance" is the principle that Lu Gang has always followed.

Lu Gang boldly put forward the project management method of "one department, two systems". Limited to the actual situation of B+B Group Company at that time, the project department of the fourth bid section of 10 line implemented two systems of management: overtime pay system and performance appraisal system.

Second-line employees adopt the management mode of "8-hour working system+overtime pay"; Front-line workers adopt the management mode of "lump sum salary+performance appraisal". However, under the influence of the special construction mode in the construction industry, the disadvantages of the two management modes are gradually revealed. In order to get more overtime pay, some managers put off their work for several hours until eight hours later, but after eight hours, managers who pay their wages in one lump sum will not have overtime pay.

After thorough investigation, Lu Gang resolutely decided to cancel the overtime pay enjoyed by himself and four team members, namely, business manager, production manager and chief engineer. At the same time, according to the actual work situation, it is determined that four employees who stick to the scene for a long time are responsible for the work beyond 8 hours and enjoy overtime pay. All other employees adopt a one-time salary system and no longer enjoy overtime pay.

The leading role of leaders gradually infected employees' emotions. Because of this, in the special suggestion box, the mentality of employees has changed greatly from receiving five or six opinions on wages a day to not seeing one. Lu Gang, who has been managing migrant workers with affection, cares about their lives everywhere.

In winter, the dormitory of migrant workers is the first to install heating, and in hot summer, the room of migrant workers is the first to blow air conditioning. There is a single variety of food for migrant workers. Lu Gang elected a food management committee for migrant workers in the project department to ensure the variety and flavor of food in the canteen.

The cultural life of migrant workers is scarce, so Lu just bought thousands of books, set up a book corner, and set up a night school for migrant workers in United University to facilitate workers' study. The amateur life of migrant workers is monotonous. Lu Gang organized a choir, a table tennis team and an open-air film to perform on the construction site, which enriched the amateur life of migrant workers.

In order to show equality with migrant workers, Lu Gang has made a "hard rule": the staff of the project department should be able to call out the names of front-line foremen and squad leaders at will, and the front-line foremen should be able to call out the names of all migrant workers within their jurisdiction. Those who fail to complete the task will be punished. However, Lu Gang's emotional management of migrant workers is not always blindly involved.

Lu Gang abhors the falsification of migrant workers' employment certificates. In the project department of the fourth bid section, eight migrant workers hold electrician certificates, but after several business and practical examinations, there are always two electricians who fail. Later, they learned that the employment certificates of these two electricians were fake certificates for finding jobs, and they were extremely angry. Tear up the employment certificate on the spot and resolutely retire.

Lu Gang's series of effective methods have promoted the construction of the project team of the project management department in the 4 th bid section of 10 line. Under the leadership of Lu Gang, more than 50 project department members and more than 500 migrant workers of Bid 4 Project Department are invincible all the way, and they have overcome one technical problem after another in the construction. The construction quality, progress and management level of the project department have been ranked in the top three among the 23 participating units on the 10 line, and are called "creating subway excavation" by Pan, general manager of the project management office of the 10 line.

Overcome difficult problems and construct scientifically

The fourth bid section is located under Zhichun Road and Xueyuan Road in Haidian District, Beijing, including Xueyuan Road Station, Kenan Road Station-Zhichun Road Station and Zhichun Road Station-Xueyuan Road Station. Xueyuan Road Station is an open-cut and open-cut station with three floors underground and two (three) span open-cut structures at both ends; The middle section of Xueyuan Road adopts a single-story double-span double-arch underground excavation structure.

During the construction period of the project, it will pass through 33 environmental risk points, including the underground garage of the experimental building of the Institute of Space Technology, the satellite footbridge, the underground garage of Cuigong Hotel, the viaduct of Zhichun Road Station of the subway, the beijing-baotou railway frame bridge, the south overpass of the Universiade Village, the dormitory building of the State Council Office Affairs Bureau, Xuezhi West Bridge, Xuezhi Bridge, Xiaoyuehe Bridge, 2.2m× 2.3m power ditch and 1550mm sewage pipe. Among them, there are 1 special risk points and 7 first-class risk points, accounting for a quarter of the total risk points in line 10.

It is called the most difficult and risky "throat project" in the construction of Beijing subway 10 line by the owners and experts.

Under the leadership of Lu Gang, risk points were crossed one by one, and problems were disintegrated again and again. Crossing No.3 Dormitory Building of the State Council Bureau of Organ Affairs is one of the eight special risk points, and preventing building settlement is the key problem to be solved. There are more than 200 families living in the building, and the accident is serious.

In order to stabilize residents' mood, six months ago, Lu Gang took the initiative to contact the the State Council Municipal Bureau of Organs Affairs, introduced the construction situation and technology of the project again and again, made clear the safety of subway construction, and worked with the leaders of the bureau to do residents' work.

At the same time, Lu Gang took the initiative to find an authoritative organization to identify the quality of the house and asked the Haidian District Government to ensure the safety of the house. During the construction, in order to ensure the engineering quality, Lu Gang led the technical staff of the project department to develop two new construction technologies, namely, long-distance fine mechanized improved grouting (WLM method) and cross middle wall method (post-CRD excavation method).

Three days later, the subway tunnel quietly passed through the dormitory building of the State Council Government Affairs Bureau. After testing, the maximum settlement of the building is only 3 mm, which is far below the design requirement of16 mm. When crossing another first-class risk point-Xuezhixi West Bridge on Xueyuan Road, the road has just been challenged as never before.

According to the design requirements, the subway 10 line needs to pass under two piers of Xuezhi Bridge. The measurement results show that the distance between the two sides of the 25m deep foundation pit of 10 line and Xuezhi Bridge foundation is only 80cm, and the maximum settlement of the bridge body is not more than 5mm according to the design requirements. If this limit is exceeded, the bridge will be deformed and cracked.

Lu Gang's learning attitude continues to give great impetus to professional and technical personnel. Under the leadership of Lu Gang, the research team was quickly established, and then Lu Gang invited experts from North Jiaotong University, municipal design and research institute and urban construction system to the construction site for special demonstration.

After six months and seven or eight rounds of argumentation, the research group headed by Lu Gang has worked out the "underpinning and strengthening technology of bridge pile foundation with manual excavation (the excavation depth is 36m, which is the deepest manual excavation in Beijing)", that is, four newly-made underpinning piles are adopted on both sides of the original pile foundation of the bridge body, supplemented by pipe laying between piles and tracer compensation grouting technology to solve the settlement problem. The practice shows that this construction method has solved the technical problem of crossing Xuezhi Bridge, not only successfully crossing Xuezhi Bridge, but also created a unique construction technical index for the whole line of 10 with the settlement of Xuezhi Bridge of 0mm, and also set a new record for short-distance crossing of bridges in the field of subway construction in China.

This method has not only aroused repercussions in the industry, but also been promoted by Beijing Gonglian Company, the property right unit of Xuezhiqiao, as the construction experience in the field of Beijing subway construction.

The overall level of the team is not only reflected in the construction technology, but also fully reflected in the heart of social responsibility. In June, 2005, 165438+ 10, during the construction of Kenan Road Station-Zhichun Road Station, Lu Gang issued the order of pipeline inspection before construction even though there was a detailed construction pipeline map. As a result, a 60 cm thick gas pipeline with a buried depth of 14 m just entering the upper part of the tunnel was detected. After verification, the pipeline is a high-pressure gas pipeline of Shuangyushu Thermal Power Plant.

All insiders, including the leaders of the subway company, were very surprised. There is no record of pipeline information here. If it is not detected before construction, there will be only the disaster of pipeline explosion.
